Capture Before Automation: Why Most Manufacturing AI Gets the Order Backwards

Most manufacturing AI is aimed at the right target and built in the wrong order. The target is the production plan, and automating it is worth doing. A plan is only as good as the knowledge it is built on. In most food and beverage plants, that knowledge does not live in the ERP. It lives in one planner's head. Skip the capture step and you do not get a better plan. You get a faster version of the same guess.

Why does most manufacturing AI get the order backwards?

ERP is a system of record. It tells you what you have, what you ordered and what you shipped. It is very good at that.

What it does not hold is the decision layer. The ERP knows you have 4,000 units of Product A in stock. It does not know your planner will hold half of them because a key customer always calls in a rush order on Thursdays.

That decision layer is where the value is. It is also the most fragile part of the operation, because it has no backup. It is not in a document or a database. It is in a person, and people take vacations, change jobs, and retire.

What does "capture before automation" actually mean?

Capture before automation means making the planner's hidden rules visible, then having the person who owns those rules confirm or correct each one, before any system acts on them. You document the real logic first. You automate second. The order is the whole point.

Capture is not a survey or a one-time interview. It is an ongoing process of surfacing the rules a plant actually runs on and checking them against reality.

In practice it looks like this. The AI proposes a plan. The planner sees a sequencing choice they would not have made and corrects it. That correction is the capture. The rule that lived only in their head is now visible, confirmed by the person who owns it, and reusable tomorrow.

Over time the invisible logic becomes explicit logic. The plant stops depending on one person's memory and starts depending on a captured, confirmed set of rules that anyone can see.

This is also why the named human matters. The point is not to remove the planner. It is to capture what the planner knows while the planner is still there to confirm it.
